Thanks very much for your detailed reply. 

My gut is telling me to go for the ASHP (recent/future gas pricing, flexibility with day/night tariffs, the heating emitters I will install and possibility to offset with solar/batteries etc.).

Being in Scotland in an 1850 sandstone building means that I'm limited in my ability to insulate walls etc. and hence the ASHPs being specified are on the higher side. I don't find them that pleasing to look at and would therefore ideally like to only have one unit outside (the original quote from our first company was 2 x 10kW but we will insulate where we can).

Also, there seems to be some debate with ASHP suppliers as to the effectiveness of my 600mm/lath and plaster walls in insulating the house. Though, my house has remained very cool even though it has been very hot outside recently. Hopefully, that is a good indicator that the house will hold the heat well in winter if I can sort the draughts/ventilation.
